The institution’s core systems still did their job every day. The problem was everything around them: every change had become slow, hard to predict and risky. Nobody wanted to touch what was working, and so the platform could no longer keep up with the business.

How we did it

1. Understand before touching anything

2. Modernize in small, reversible steps

Instead of one large rewrite, we modernized the critical parts in phases. Each step was small enough to validate on its own and could be reversed if needed, so the institution kept operating normally throughout.

3. Make the system independent of a few people

Knowledge that lived only in a few people’s heads was written down, and a stable senior team took ownership of the platform. The modernization didn’t replace one fragile dependency with another.

  • Safer to change. Changes are no longer a leap in the dark: they can be planned, tested and delivered with confidence.
